What is AI Operations Consulting?

AI operations consulting helps a firm operationalise AI: taking it out of the pilot and into how the firm runs. It combines business transformation (process redesign, ownership, governance and adoption) with technology (agents, an Intelligence Core and integration), delivered by one team so nothing is lost in a handoff.

The Problem It Solves

AI makes individuals faster long before it changes how a firm runs. McKinsey's State of AI 2026 found that 80% of organisations report individual productivity gains from AI, but only 37% report any impact on EBIT, and that share has not moved year on year.

The same research points to the difference. About three in four high performers had fundamentally redesigned their workflows, against about one in four of everyone else. The firms getting a return did not just add AI to the old way of working. They changed the work.

In our experience, AI stays stuck in the pilot for three reasons:

  1. The process never changed. The AI was bolted onto the old workflow, so the bottleneck stayed where it was.
  2. Nobody owns it. There is no named owner, no governance and no baseline, so the AI never crosses into the operation.
  3. The AI has never met the firm. The firm's knowledge is not machine-readable, so the AI cannot act on it.

Only one of the three is mainly a technology problem. AI operations consulting addresses all three together.

How It Works: Redesign, Build, Run

Each stage has a business half and a technology half. We take one workflow at a time, and each one is live and measured before the next begins.

StageBusiness transformationTechnology
Redesign the workProcess, roles, ownership, governanceWhere AI acts and where a human signs off
Build the systemOwners agree the designAgents, Intelligence Core, integration
Run it in productionAdoption, measurement against a baselineVerified decisions (decision loops), controls

AI Operations Consulting vs. AIOps

The names are close but the disciplines are different. AIOps (artificial intelligence for IT operations) is an established term for using machine learning to monitor and manage IT infrastructure: correlating alerts, detecting anomalies and speeding up incident response. It is bought by IT operations and site reliability teams, usually as a software platform.

AI operations consulting is about the business, not the server estate. It is how a firm puts AI to work in its own operations: finance, client service, sales, compliance and the other workflows that run the business.

Measured by uptime and mean time to resolveMeasured against a business baseline agreed before go-live

How It Differs From Other AI Consulting

  • AI strategy consulting produces a roadmap but usually leaves the build to someone else.
  • AI development and automation agencies build the technology but leave out the operating model, governance and adoption.
  • Fractional AI leaders advise but have no delivery team.
  • AI implementation consulting is the closest relative. AI operations consulting goes further by redesigning the workflow itself and staying until the firm runs it without help.

What to Look For

  • Both halves in one team: the people who redesign the process also build the system
  • One workflow at a time: each one live and measured before the next begins
  • A baseline before go-live: so the return can be shown, not asserted
  • Named ownership and governance: clear accountability for what the AI decides
  • Senior and embedded: people who work alongside your team and hand over a system it can run
